The School Leader Facing an AI Decision

Teachers need time for meaningful feedback. An AI proposal might help, but Sofia must decide what the school should ask it to do and who gets a say.

A folder of observations waits on Sofia’s desk.

Fictional educational scenario. All characters, dialogue, documents, AI-style responses, and outcomes are invented. No real person or organisation is represented.

Sofia is responsible for teachers who need useful feedback and for learners who deserve a thoughtful classroom. Neither group can wait indefinitely for a perfect process. Begin with that responsibility rather than with a position for or against the tool.

Sofia moves a folder of lesson observations to the edge of her desk so she can answer a teacher’s message. The teacher is asking when they can talk about a difficult class. Sofia has promised a meeting twice and postponed it twice. She knows that a delayed conversation can begin to feel like no conversation at all.

She leads a fictional adult education school in Porto. Teachers work with learners who bring different languages, confidence, and educational histories into the same room. A lesson that looks hesitant in a transcript may have involved a patient explanation that mattered. Sofia also knows that contextual judgment can become an excuse for a review process no one has time to finish.

A vendor offers to summarise classroom recordings and produce ratings against a shared framework. A small pilot sounds less imposing than a school-wide decision. One colleague welcomes anything that could shorten the paperwork. Marta asks who would see a recording when a learner talks about a personal difficulty.

Sofia is drawn to the promise of more time for conversation. She is uneasy about deciding what happens to a recording before teachers and learners have helped define the purpose. She asks an AI assistant to suggest a practical way forward, hoping it will make the competing demands easier to hold together.

“If we pause, I still owe you a better feedback process. I don’t want caution to mean leaving things as they are.”

What would you authorise Sofia to do next, if anything? Explain how your decision treats both the unresolved data questions and the existing delay in teacher feedback.
